A soft pedal after a brake upgrade is almost always air in the system. Six-piston calipers have two bleed screws each — bleed outboard then inboard, furthest wheel from the master cylinder first, and the pedal comes back.
You bolted on the new kit, torqued everything to spec, pressed the pedal — and it sank like a sponge. Take a breath: in the overwhelming majority of cases nothing is broken, and nothing needs replacing. The hydraulic system swallowed air while the lines were open, and air compresses where fluid does not. The fix is a proper bleed, done in the right sequence. Why the Pedal Goes Soft After a Brake Job
Brake fluid is effectively incompressible, which is what makes hydraulic brakes work. Air is the opposite — a pocket of it anywhere between the pedal and the piston acts like a spring in the line, and the pedal travel that should move pistons just squeezes the bubble. Upgrades are prime air-entry events: lines come off, calipers with much larger fluid volumes go on, and the master cylinder reservoir can drop low enough to sip air while nobody is watching. None of this is a defect in the parts — it is a procedure problem, and it has a procedure fix.
Bleeding vs Bedding: Two Different Fixes
First, make sure you are solving the right problem, because the symptoms get confused constantly. Air in the lines gives a pedal that feels soft or spongy from the very first press, every press, hot or cold. Un-bedded pads give decent pedal feel but weak or inconsistent bite until the transfer layer is established — that is fixed with a bedding procedure, not a bleed. Not if the hydraulic system stayed closed — pad swaps alone do not let air in. The moment a line, hose or caliper comes off, though, a bleed is mandatory.
The Correct Bleeding Sequence
- Fill the reservoir and keep it full. Assign one person to watch the level — a reservoir that runs dry mid-bleed restarts the whole job.
- Start at the wheel furthest from the master cylinder — typically right rear, then left rear, right front, left front on left-hand-drive cars.
- Attach a clear hose to the bleed screw, submerge the other end in clean fluid in a catch bottle.
- Pump, hold, crack, close. Helper presses the pedal several times and holds; you crack the screw a quarter turn, watch fluid and bubbles leave, close it before the pedal is released. Repeat until the hose runs bubble-free.
- On multi-piston calipers, do outboard first, then inboard — more on that below.
- Top up, pump the pedal to full firmness, and road-test gently before any hard stop.

Multi-Piston Calipers Change the Rules
A factory floating caliper has one bleed screw. A fixed 4- or 6-piston caliper — like the forged units in our big brake kits — has pistons on both sides of the disc, and each side gets its own bleed screw, because air can trap in either half of the caliper body. The rule: outboard screw first, then inboard, topping the reservoir between them. Skip the inboard screw and a bubble can sit against the inner pistons forever, giving you a pedal that never quite firms up no matter how many times you “bleed” the caliper.
One more upgrade-specific trap: calipers mounted with the bleed screw pointing anywhere but straight up will trap air at the top of the bore. If a caliper was installed rotated or the brackets position it unusually, bleeding with the caliper unbolted and held screw-up is the old-school fix — two extra minutes, zero bubbles.
If It’s Still Soft: What to Suspect Next
Bled carefully, in sequence, both screws per caliper — and the pedal is still not right? Work down this list:

Do you need to bleed brakes when changing pads?
Not if the hydraulic system stayed closed — a pads-only swap introduces no air, so no bleed is needed. You do need to bed the new pads. The moment a hose, line or caliper comes off, bleeding becomes mandatory.
Why is my pedal soft after new calipers?
New fixed calipers hold far more fluid than factory floating ones, and their two halves trap air separately. Bleed both screws per caliper — outboard then inboard — and make sure the caliper sits screw-up. Nine times out of ten that restores a firm pedal.
